About CRMmentor

A CRM Consultancy That Starts With the Lifecycle, Not the Software

CRMmentor is a small, senior consultancy for CRM lifecycle and automation work. We work out how customers should move through your business, then build the data, rules and automation that make it happen.

CRM Strategy Backed by Hands-On Implementation Experience

I’m Shahidul Islam, founder of CRMmentor. I’ve spent more than ten years working inside CRM, email marketing and automation systems, and most of that time has been spent in the gap between what a business wants its CRM to do and what the CRM is actually doing.

That gap is rarely about missing features. More often, someone set up a workflow to fix one problem, someone else added another a year later, and now the two quietly fight over the same field. Or a lifecycle stage was defined in a slide deck but never translated into data the system could check. Or an integration was switched on and nobody noticed it creates a duplicate every time a customer changes their email address.

I’ve also seen how often strategy and build get split apart. One person hands over a lifecycle diagram and leaves. Someone else builds exactly what was asked for, without questioning whether it makes sense. CRMmentor is set up to do both: understand how a customer should move through the business, then turn that into the properties, events, workflows, integrations and messages that make the journey work, and test it until it does.

I still work hands-on in client systems. When you work with CRMmentor, the person who diagnoses the problem is involved in fixing it.

What CRMmentor does

We help businesses get their CRM and marketing automation to support the full customer lifecycle: capturing and qualifying leads, moving them to sale, onboarding customers, keeping them, and bringing them back when they drift.

That covers CRM audits, implementation, lifecycle automation, email deliverability, integrations and ongoing optimization. Most of our work is in HubSpot and Klaviyo, and we support a range of other platforms where the same principles apply.

The software is only one part of the system. What we really work on is everything behind it: the data the CRM holds, the states a customer can be in, the rules that decide what happens next, the communication that follows, and how you measure whether any of it worked.

The CRMmentor Lifecycle Systems Framework

Every engagement follows the same six steps. Smaller projects move through them quickly; larger ones spend real time in each.

01 Understand

Before touching the CRM, we learn how your business makes money: who buys, how they decide, who’s involved on your side, and which tools hold which data.

02 Diagnose

We look at what’s actually happening in the system. How data comes in, whether lifecycle states are accurate, which automations fire and when, where integrations break, and whether the reports can be trusted.

03 Architect

We define what the system needs: the states, the events that move contacts between them, timing, who should be excluded, and how each outcome will be measured. This is written down and agreed before building.

04 Implement

Configuration, workflows, segments, communications and integrations, built in your system with clear naming and documentation.

05 Validate

We test triggers, edge cases, data movement and exclusions with realistic records. What happens when a field is blank? When someone buys mid-flow? When two workflows want the same contact?

06 Optimize

Once it’s live, we watch how it performs and improve coverage, conversion and retention over time.

Underneath those steps is a simple chain we use to think about any automation: data tells the system who someone is, that defines their state, an event changes it, a business rule decides what should follow, automation carries it out, and measurement tells you whether it worked. If any link is weak, the automation built on top inherits the problem.

How engagements work

Most clients come to us in one of three ways: a consultation to talk through a problem, the CRM Health Check for a quick self-assessment, or a direct audit request when they already know something’s wrong.

From there, larger work usually starts with an audit. It’s hard to give a sensible quote for “fix our CRM” without seeing the CRM, and the audit makes sure we’re solving the right problem. Implementation and automation projects are scoped from what the audit finds, and ongoing optimization is available once the foundations are in place. Our pricing page gives starting prices and explains what affects cost.

We work directly in your systems using our own user accounts, document what we change, and hand over in a form your team can maintain. You can read about how we handle access and data on our security page.

We also work with agencies, behind their brand. That’s covered on the agency page.

What we won’t do

Some things are worth saying plainly, because they come up.

We won’t rebuild something that works just to make the project bigger. If your HubSpot setup needs three workflows fixed rather than thirty replaced, the recommendation will say three.

We won’t promise inbox placement. Nobody controls how Gmail or Outlook filter mail. We can fix authentication, list quality, sending patterns and engagement, which are the things that influence placement, and we’ll be clear about what’s within reach.

We won’t promise revenue numbers. Lifecycle automation affects revenue, but so do your product, pricing and market. We’ll tell you what we expect to change and how we’ll measure it.

We won’t push a platform migration you don’t need. Switching CRMs is expensive and disruptive. Most problems can be fixed where you are.

We won’t take on work we’re not right for. If what you need is outside our experience, we’ll say so early.

Who will actually work on our project?

CRMmentor is a small, senior consultancy, and I’m directly involved in the work. You’ll know from the start who is working in your systems, and you won’t be handed off to someone you haven’t met.

Do you only work with HubSpot and Klaviyo?

They’re our flagship platforms and where most of our work happens. We also support ActiveCampaign, Zoho, Mailchimp, GoHighLevel and the others on our platforms page, along with integration tools like Zapier, Make and n8n.

What size of business do you work with?

Businesses that have outgrown a basic CRM setup and now have enough leads, customers or complexity that gaps cost them real money. That can be a lean team with a large email list or a larger sales organization with several pipelines.

Can you just build what we’ve already planned?

Often, yes. We’ll still review the plan before building, because a missing exclusion or an unclear state is far cheaper to fix on paper than in a live system.
